03 What Makes AI Work: The Basics

In AI, a model is the product of training. Think of it as an organization's institutional playbook, except instead of being written by humans, it was generated mathematically from enormous datasets.

When someone refers to a "large language model" like GPT-4 or Claude, they are referring to a specific playbook trained on vast amounts of text data that can now generate coherent language. Different models exist because different playbooks are built from different data and optimized for different tasks.

Inside every model are parameters — millions or even billions of numerical values adjusted during training. Think of parameters as the fine-tuning dials on a complex sound system. Each dial affects how the model responds to input.

During training, the system automatically adjusts these dials until the outputs closely match what was expected. The more parameters a model has, the more nuanced its responses can be — though more parameters also means more computational cost and complexity.

Here is perhaps the most important concept for any executive to grasp.

AI does not reason the way a human does. It performs probabilistic inference — a precise way of saying it makes the most statistically likely guess based on what it has seen before.

When a generative AI model writes a sentence, it is predicting the next most probable word given all the previous words. When a fraud detection model flags a transaction, it is calculating the probability that the transaction's features match patterns learned from known fraud cases.

Why This Matters

The model is not understanding your question. It is not evaluating truth. It is selecting the most probable output based on statistical patterns. This is why AI can produce impressively coherent text and simultaneously get basic facts completely wrong.

04 Why Models Differ: It's All in the Data

If two analysts are trained at different firms with different philosophies, they will evaluate the same deal differently. The same principle applies to AI.

This is where fine-tuning becomes relevant. Organizations can take a general-purpose model and further train it on proprietary data to specialize its behavior. A life insurer, for example, could fine-tune a language model on its claims correspondence, policy documents, and underwriting guidelines so that the model produces outputs aligned with the organization's specific terminology and business logic.

The data you feed an AI system determines the quality and relevance of what you get back. Poor data does not produce poor results by accident. It produces them by design.

Investing in AI without first investing in data quality is like hiring a brilliant analyst and handing them a filing cabinet full of incomplete records.

05 Limitations and Misconceptions

AI's capabilities are impressive, and the pace of advancement is genuinely remarkable. But the gap between public perception and technical reality creates real risk for organizations that fail to understand the boundaries.

One of the most critical limitations is what the industry calls hallucination. An AI model can generate an answer that:
